A furnace almost never dies in September. It dies on the first genuinely cold night, when your negotiating position is at its weakest. Here are the 2026 numbers โ€” by fuel type, by efficiency, and against the alternatives โ€” plus what winterizing the rest of the house actually costs.

A note on the electric row, because the AFUE number misleads people. Every electric furnace is 100% AFUE โ€” it converts all the electricity it draws into heat, with nothing lost up a flue. That sounds unbeatable until you compare cost per unit of heat delivered: in most of the country electricity costs considerably more per BTU than natural gas, so the cheapest furnace to install is frequently the most expensive to run. Does the high-efficiency furnace pay for itself?

Going from an 80โ€“89% AFUE furnace to a 90โ€“95% condensing model costs roughly $1,400โ€“$2,600 more based on the published installed ranges above. Whether that comes back to you depends on three things, in this order: how long your heating season is, what you pay for fuel, and how long you will own the house.

There is also a physical catch that surprises people mid-quote. A condensing furnace extracts so much heat from the exhaust that the flue gas is cool and acidic โ€” it cannot share a conventional masonry chimney, and it produces condensate that has to be drained. In an older house that can mean new PVC venting through a sidewall and a condensate line to a drain, which is real money that does not appear in the equipment price. Ask any bidder to show venting as its own line item.

The shortcut

Long, cold heating season and expensive fuel โ†’ the condensing furnace is usually right. Mild winters, cheap gas, or a house you expect to sell within a few years โ†’ the standard-efficiency unit generally wins on total cost. And in almost every case, sealing and insulating first buys more comfort per dollar than upgrading the box.

Furnace, boiler, or heat pump?

If the old unit is genuinely finished, this is the moment to ask whether to replace it with the same kind of thing. The installed costs overlap more than most people expect:

Boiler vs furnace comes down mostly to what your house already has. Boilers distribute heat through pipes and radiators or in-floor loops rather than ducts, so there is no ductwork to leak or replace โ€” but converting a ducted house to hydronic (or the reverse) is a major renovation that essentially never pays for itself on running cost alone. Replace like with like unless you are already gutting the house.

Heat pumps are the genuine decision point in 2026, because the cold-weather objection is much weaker than it used to be. Units certified to NEEP's Cold Climate Air Source Heat Pump (ccASHP) specification are rated to hold useful capacity far below freezing, with cold-climate products commonly rated to around โˆ’13ยฐF. Two caveats worth stating plainly: a heat pump also replaces your air conditioner, which changes the comparison if the AC is old too; and whether it lowers your bills depends entirely on your local electricity price against your gas or propane price. In the coldest climates, many installers still design dual-fuel systems โ€” heat pump for most of the season, existing furnace as backup on the worst nights.

The federal credit is gone in 2026

This is the single biggest change from last winter, and it is worth being blunt about because a lot of contractor sales material has not caught up. The ยง25C Energy Efficient Home Improvement Credit โ€” historically 30% of cost up to $600 for a qualifying furnace or boiler, and up to $2,000 for a qualifying heat pump โ€” cannot be claimed for property placed in service after December 31, 2025. Equipment installed in 2026 does not qualify. The placed in service date controls, so a unit bought in 2025 and installed in 2026 is outside the credit.

What can still exist: state programs and utility rebates, which are administered locally and vary enormously โ€” some are generous, some are waitlisted, some have closed. Nothing here should be treated as a promise; verify the specific program with your state energy office or utility before you factor a rebate into the decision. What sealing and insulating is actually worth

Most energy-saving claims you will read this autumn have no source behind them. This one does. The EPA estimates that homeowners can save an average of 15% on heating and cooling costs โ€” about 11% of total energy costs โ€” by air sealing the home and adding insulation in attics, floors over crawl spaces, and accessible basement spaces. The estimate comes from modelling typical composite houses across all U.S. climate zones, so it is an average rather than a promise about your house.

That is a better return per dollar than almost any equipment upgrade, and it is why the order of operations matters: seal and insulate first, then size the new heating system for the improved house. Replace it in October, not January

The strongest cost-control move available on a furnace is timing, and it is free. A homeowner collecting three bids in the autumn shoulder season is a customer. A homeowner with no heat in a January cold snap is a captive โ€” taking whoever can come today, at whatever the price is, with no time to check the sizing calculation or compare the venting line item.

  • A furnace at or past 15โ€“20 years is on borrowed time โ€” plan for it rather than waiting for it.
  • Get the inspection done before the heating season starts, when a technician can actually diagnose rather than triage.
  • Collect three written quotes and compare them line by line, including venting, permits, and disposal of the old unit.
  • Ask for the load calculation. A furnace sized by rule of thumb is usually oversized, which costs more up front and runs worse.
